Replacing an Expensive SaaS with a Custom Cloud App

Trexin replaced a costly third-party PSA SaaS with a custom Microsoft 365 app it built in three months, recapturing 100% of the annual subscription spend (over $100k) with no added licensing cost.

Challenge

Trexin had long licensed a third-party professional-services-automation (PSA) SaaS built on Salesforce. Over time, rising subscription rates and rigid per-seat licensing (compounded by Trexin’s own headcount growth) eroded the economics. To increase operating margin by cutting digital spend, leadership decided to build a lower-cost, internally developed alternative.

Approach

Using the same digital-consulting expertise we offer Clients, we began with a Strategy, Assessment & Roadmap (STAR): clarify the goal, set the strategy, envision future-state capabilities, gap-analyze against current state, and sequence the work. Three themes drove it: significantly lower total cost of ownership, equal-or-better features, and minimal internal support by staying in a cloud ecosystem. Our engineers built a new custom application on Microsoft PowerApps with a SharePoint data store: a 50-screen canvas app with web and mobile UIs and M365 identity integration, designed specifically to incur no additional M365 licensing cost.

Outcome

Within three months, we deployed a production replacement that matched and improved on the prior PSA. Timed to the SaaS renewal deadline, Trexin terminated the subscription immediately, and, thanks to the architecture, recaptured 100% of the annual SaaS expense (over $100k) with no new license fees.
